Market decision

Choose the first EU market by evidence, not population.

The best first market is where demand, margin, channel access, regulatory effort and company runway work together. This guide turns a country shortlist into a documented enter / revise / stop decision.

Build the country scorecard
“Europe” is not a first market.

EU rules can be harmonised while customer behaviour, language, channels, price and operating burden remain country-specific.

Country scorecard

Compare evidence across six dimensions

Score only what you can support. Mark unknowns as unknowns; do not convert missing evidence into an optimistic midpoint.

DimensionDecision questionEvidenceReason to reject
DemandWill a specific customer buy this offer at the required price?Interviews, paid tests, distributor feedback, comparable salesInterest exists only when price, delivery date or product claims stay vague
CompetitionCan the product win against available alternatives?Price-position map, channel presence, claims and review analysisThe differentiator disappears after compliant claims are applied
ChannelCan the company reach buyers without destroying contribution margin?Distributor terms, marketplace fees, returns and support assumptionsThe model works only before VAT, channel margin and returns
Market accessWhat must be completed before the first legal sale?Classification, tests, documentation, labels, roles and registrationsA critical route question can reset cost or launch timing
OperationsCan the team support the market after launch?Language, logistics, complaints, recalls and post-market ownershipNo owner or budget exists for recurring obligations
CapitalDoes runway survive the evidence-building and launch sequence?REB, critical path, working capital and downside scenarioThe company needs another round before the first supportable revenue

Analysis sequence

From shortlist to country gate

Commercial work comes first, but the route and budget must be tested before the market conclusion is final.

  1. 01

    Define the buying situation

Name the user, problem, purchase trigger, alternative and intended use. A product category is not a customer segment.

  2. 02

    Shortlist three countries

Use channel access, customer concentration and operating fit to create a shortlist before collecting detailed data.

  3. 03

    Test price and demand

Ask buyers and channel partners to react to the real configuration, compliant claims, expected delivery window and viable price.

  4. 04

    Map competitors

Compare substitutes, positioning, proof, distribution and regulatory status—not feature lists alone.

  5. 05

    Cost market access

Build one-off and recurring requirements for the exact product and first market, then expose every unpriced item.

  6. 06

    Rebuild unit economics

Add VAT, channel margin, localisation, returns, support, representation and recurring compliance.

  7. 07

    Stress-test time

Link evidence, testing and corrective work to cash runway. Model a slower launch and a failed first test.

  8. 08

    Make the country gate

Choose enter, validate further, revise product, choose another market or stop—and record the evidence behind it.

Unit economics

Recalculate margin after Europe enters the model.

A market can show demand and still be a poor entry decision. Rebuild the model for one first country and a defensible sales volume.
